Process optimization starts with studying and describing the processes in the company. The process optimization team studies the value bringing / problematic processes for the company and optimizes them according to the business strategy.

  •  Study of organizational structure – we get to know the organizational structure of the company, descriptions and processes of key business units
  • Interviews with employees of the company – We meet with managers and employees from different directions who are actively involved in key business processes. Through the interviews, we obtain detailed information about the problematic issues and shortcomings in the process
  • Description of processes – We describe the processes in the company (“as is”) with the participation of employees involved in it. Based on the recommendations we outline the future process (“to be”).
  • Process Visualization – Through flow charts, we describe step-by-step each activity of the process, which helps us to detect repetitive, pending actions, overproduction, etc. in specific process descriptions.

BDO digital’s approach to process optimization is based on internationally recognized best practices Value Stream Mapping, which is also actively used in lean management. The main objectives of the VSM approach are:

  • Visualization of the business process, which presents the most important parameter of the process (KPI)
  • Step-by-step presentation of the process, allowing us to detect repetitive, pending actions, overproduction, etc. based on process descriptions
  • Quick detection of opportunities for improvement in the process
  • Detailing to the team members (those involved in the process) what the process will be like as a result of eliminating losses.

The process preparation for automation

VSM provides a step-by-step presentation of the process, allowing us to detect repetitive and pending actions, waiting, overproduction, etc. based on process descriptions:

  • Develop recommendations for eliminating losses from/redesigning the process – all agreed with the working team in due course
  • Describe processes (“to be”) through flow charts. Determine how much time will be spent at each step of the process, which will allow us to calculate the percentage of improvement by measuring the total process cycle

Based on the recommendations we build descriptions of new optimized processes: process flow charts, for which we will also use the BPM tool – Microsoft Visio.

Irma has held various leadership positions, including as Lean Transformation Coordinator, IT Portfolio Manager, and Agile Coach. Lean Management was introduced in Georgia together with the consulting company Mckinsey & co and a local team, both in the front office and in the back office.
